Durante los años 90, el negocio de PC de Hewlett-Packard tuvo muchas dificultades para obtener utilidades, pese a ganar participación de mercado. En 1997, los márgenes eran bajísimos y algunas líneas de productos no habían tenido utilidades desde 1993.
El problema se relacionaba con los ciclos de producto notoriamente cortos de la industria y con la brutal deflación de precios de productos y componentes. Una regla generalizada era que el valor de una PC totalmente ensamblada disminuía 1% por semana. En un entorno así, los costos de inventario se vuelven cruciales. Pero no sólo los costos de inventario tradicionalmente monitoreados por las empresas, como descubrió HP. El tradicional “costo de tenencia de inventario” –el costo físico y de capital del inventario– representaba apenas 10% de los costos de inventario totales de HP.
Los mayores riesgos, descubrió la empresa, residían en otros cuatro costos básicamente escondidos que emanaban de desajustes entre oferta y demanda:
- Costos de devaluación de componentes todavía en proceso de producción
- Costos de protección de precio incurridos cuando los bienes que los distribuidores aún tienen en stock caen
- Costos de devolución de productos que deben ser absorbidos cuando los distribuidores devuelven y reciben reembolsos por el exceso de stock, y
- Costos de obsolescencia por productos aún no vendidos cuando se introducen nuevos modelos.
Al desarrollar indicadores para rastrear esos costos de manera consistente por toda su división de PC, HP ha descubierto que puede gestionar sus cadenas de suministro con mucha más sofisticación.
